Most large sculptures begin with a sketch. The next stage is usually far less glamorous: a large rectangular block of foam arrives in the workshop. At this point, it bears little resemblance to the finished sculpture. There is no detail, texture or character. It is simply raw material occupying a considerable amount of workshop space.
The transformation from that basic form into a completed sculpture is one of the most distinctive processes within scenic fabrication. It combines digital modelling, technical planning, CNC production, hand carving, structural consideration and specialist finishing.
Every stage matters. A mistake made while scaling the original design can affect the proportions of the finished piece. An incorrect joint position can make assembly more difficult. A surface treatment that is unsuitable for the installation environment can compromise both the appearance and durability of the sculpture.
The finished result may appear effortless, but the process behind it is deliberate, technical and highly skilled.
Starting With The Design
Before any foam is cut, the sculpture must be understood in three dimensions.
The starting point may be a creative sketch, a physical model, a digital file or a combination of reference images and technical information. These inputs are then developed into a form that can be accurately scaled and manufactured.
For a small object, a sculptor may be able to judge proportions largely by eye. A sculpture several metres high requires a more controlled approach.
Digital models and technical drawings allow the team to assess:
- Overall dimensions and proportions
- Viewing angles and sightlines
- Section sizes
- Structural support requirements
- Surface depth and fine detail
- Access for fabrication and finishing

Scaling The Sculpture
Scaling is not simply a matter of making every measurement larger.
As an object increases in size, small errors become much more noticeable. A minor difference in the angle of a face, the curve of a body or the spacing between features can significantly change how the sculpture appears from the ground.
The intended viewing position must therefore be considered throughout the process.
A sculpture installed above an audience may require different visual adjustments from one positioned at eye level. A form intended to be viewed from every direction must work equally well from the front, sides and rear. A piece designed primarily as a photographic focal point may need particular attention paid to one dominant angle.
The team must also consider how light will interact with the surface. Deep texture, strong contours and pronounced features may read clearly from a distance, while subtle detailing can disappear once the sculpture is installed within a large venue or public environment.
Accurate scaling creates the foundation, but judgement and experience are still needed to ensure the enlarged form remains visually convincing.
CNC Cutting The Initial Form
Once the digital information has been prepared, CNC machinery may be used to create the sculpture’s initial form. CNC production is particularly effective when the sculpture includes complex geometry, repeated components, symmetrical features or shapes that need to follow a digital model closely.
The machinery removes material in a controlled sequence, gradually reducing the foam block into a recognisable base shape.
This provides several advantages:

- Repeatability across matching components
- Faster removal of large volumes of material
- Greater consistency between separate sections
- A controlled starting point for hand refinement
The form that leaves the CNC process is not necessarily the finished sculpture.

CNC production provides accuracy and efficiency. The character of the final piece is often developed during the stages that follow.
Hand Carving And Refinement
Hand carving allows the sculptor to respond directly to the form. Using the CNC-cut shape, technical references and their own judgement, the sculptor gradually refines curves, adjusts proportions and develops the features that give the piece its identity.
This process is particularly important for organic forms.
Faces, animals, fabric folds, natural textures and irregular surfaces rarely benefit from appearing mechanically perfect. Small changes in shape, depth and transition can determine whether a sculpture feels convincing or artificial.
The work is continually assessed from different positions.
The sculptor may step back repeatedly to view the piece from a distance, move around it to check the profile or compare one side against another. Features that look correct from close range may need to be strengthened to remain visible in the final environment.
Large sculptures are often developed in sections, which creates an additional challenge. Each section must work individually while still aligning correctly with the wider composition.
Joint positions, matching contours and surface continuity all need to be carefully controlled so the completed sculpture reads as one continuous form.
Adding Texture And Detail
Once the main proportions have been established, the detailing stage begins. This is where the surface starts to communicate what the sculpture is intended to represent.
Depending on the design, the team may create:
- Skin, hair, fur or feathers
- Stone, rock or masonry
- Timber grain
- Corroded or aged metal
- Fabric and clothing
- Mechanical or architectural details
- Entirely fictional textures
Some details are carved directly into the foam. Others may be built up through additional materials, coatings or separately manufactured components. The level of detail must remain appropriate to the viewing distance and intended use.
A sculpture designed for close public interaction may require refined surface work across every visible area. A large scenic element viewed from a distance may rely more heavily on strong profiles, shadow lines and exaggerated texture.
More detail is not always better. The objective is to create the right detail in the places where it will have the greatest visual effect.
Preparing The Surface
Raw foam rarely has the strength, surface quality or visual finish required for the completed installation.
Before painting begins, the sculpture may require filling, sanding, sealing and the application of appropriate coating systems. Reinforcement or protective layers may also be incorporated where required by the design, handling method or installation environment.
This stage provides a consistent surface for the scenic-finishing team and helps remove visible joints, tool marks and imperfections. Surface preparation can be time-consuming, but it directly affects the quality of the final result. Paint cannot disguise an incorrectly shaped feature or poorly prepared joint. The underlying form must already be correct.
The required finish also influences the preparation method.
A smooth metallic surface may reveal even minor imperfections, while heavily textured stone or rock finishes may allow the team to use surface variation as part of the final appearance.
Scenic Finishing And Paint
Paint and scenic finishing often create the most dramatic stage of the transformation.
Until this point, the sculpture may still clearly read as carved foam. Through a carefully developed combination of base coats, texture layers, colour, shading, highlights and surface effects, the material begins to take on an entirely different visual identity.
A lightweight foam structure can be made to resemble:
- Solid stone
- Weathered timber
- Aged bronze
- Rusted steel
- Polished metal
- Natural rock
- Carved architectural material
- A fictional or highly stylised surface
Achieving a convincing finish usually requires more than matching a single colour.
Real materials contain variation. Stone includes changes in tone, depth and texture. Timber contains grain, knots and ageing. Metal responds differently around edges, joints and recessed areas.
The scenic-finishing team builds these visual cues in layers.
Darker tones may be worked into recesses to create depth. Lighter areas may be applied to raised surfaces to emphasise texture. Glazes, washes, dry brushing and other finishing techniques can help control how the surface responds under event, exhibition or architectural lighting.
Where the sculpture will be installed externally, regularly handled or exposed for an extended period, the finishing specification may also include additional protective systems appropriate to the environment and intended lifespan.
Preparing For Transport And Installation
A sculpture is not complete simply because it looks finished in the workshop. It must still be safely transported, assembled and installed.
Large pieces may be separated into numbered sections, protected for transport and packed in the correct installation sequence. Fragile features may require additional support, while lifting points and handling methods must be coordinated with the site team.
The installation strategy should already have been considered during the design-development stage, but it is checked again before dispatch.
The team needs to understand:
- How the sculpture will enter the venue or site
- What lifting equipment is required
- How each section will be supported
- Where joints will be completed
- Whether final paint finishing is needed after assembly
- How the piece interfaces with surrounding scenic or structural elements

A sculpture that has taken many hours to create must arrive without damage and be assembled without compromising the finished surface. The final workshop checks are therefore both visual and practical.
From Raw Material To Finished Form
Most people only see the finished sculpture.
They see the scale, detail and character once it has been installed within a stage environment, exhibition, themed attraction, cultural programme or public space. They do not see the digital development, section planning, CNC machining, hand carving, continual proportion checks, surface preparation and layers of scenic paint that came before it.
The workshop sees the entire journey. It sees the sculpture when it is still an anonymous block of foam. It sees the first recognisable shapes emerge from the CNC machine. It sees the sculptors refine the form by hand and the finishing team gradually replace the appearance of foam with stone, timber, metal or something entirely imagined.
